We’ve been here before. Except the stakes are higher.

Cast your mind back twenty years. The engineering world was abuzz with 3D models, BIM, digital twins. The debate was almost comical in hindsight — is a digital twin a BIM (Building Information Model) or a SIM (Simulation)? The answer was both — and neither camp wanted to admit it. Two tribes, one technology, zero coordination.

The technology itself was extraordinary. For the first time, you could build a complete virtual representation of a physical asset — model every system, stress-test every scenario, catch every clash before a single bolt was tightened on site. The potential was immense.

But most organisations never got there. Not really. They bought the software, hired a few specialists, built impressive demos. And then reality arrived: the engineers who knew the asset didn’t know the software. The BIM team lived in a silo. The operations people didn’t trust the model. The data was updated quarterly, if at all. The people were never properly engineered as part of the gearbox around this powerful new engine — and so the engine sat there, mostly idling, for two decades.

Now we’re here again. Only this time the engine is called Artificial Intelligence — and it’s orders of magnitude more powerful than a 3D modelling platform. The promise is real. The potential is transformational. And the risk of getting the human side wrong is existential, not just inefficient.

AI doesn’t just sit in a silo and idle. An improperly integrated AI system can actively work against your organisation — making decisions, writing content, informing customers, shaping culture — in ways that contradict your values, undermine your differentiation, and erode the trust you’ve spent years building.

Most AI conversations focus on efficiency gains and automation potential. Few talk honestly about the risk: an AI system that isn’t tuned to your values and principles will optimise for the wrong things. It will sound like you, act at your pace, and operate at your scale — but guided by generic training data, not your specific competitive differentiation. The longer it runs unchecked, the harder it is to unwind. The gearbox has to be designed first.
